3 Handy Ways to Avoid Doing Great Delegation (Part 1/3)

This is the first of three short posts with some handy tips for avoiding the dangers of doing half-way decent delegation – and of being seen as vaguely competent and therefore deserving of yet more responsibility, stress and leadership burden at work!

TIP 1️⃣: Never start by describing the OUTCOME that you want to achieve.
🧭 This tip is almost too easy; starting with the Outcome is surely just a backwards way of doing things and risks having way too much clarity and direction. Better to get going with the first step that comes to mind and only then figure out where you’re going, and why, along the way. People will thank you for not overloading them with this kind of focus. 🗺

TIP 2️⃣: Always tell people HOW they should do the thing you’re delegating to them.
🔬 This is where a lot of managers go wrong, by imagining that people might have their own way of doing things. Or even, that they might come up with a better way than you had thought of. That kind of thinking is just ridiculous! It’s much safer – and offers much more scope for subsequent micro-managing – if you treat people like robots and tell them EXACTLY how you would do the thing you’re delegating to them, if only you had time to do everything. 🤖

TIP 3️⃣: Don’t offer SUPPORT or set out a process for check-ins and coaching along the way.
⛑ If they need support, what’s the point of delegating in the first place – might as well have done it yourself! If only you had the time; or the effort. Anyway, whatever, the kind of structured check-ins and coaching that supports somebody as they try a task for the first time, or learn to stretch themselves, is soooo demanding of your attention. It is boring. Please people, just go away and get on with the thing I told (sorry, asked) you to do, in the way I said to do it. Just tell me when it’s done. Whenever that is; did we agree a deadline; I forget … 🏖

Asking in the Right Way

Creative step-by-step ways for Leaders to successfully ask people to do stuff without hitting a problem

Leaders spend a lot of time asking people to get stuff done.

But how much time do you put into targeting the way you ask somebody to do something?

And particularly, how much time and attention do you pay to which is the right way to ask that specific person?


Asking someone to get something done in a way that avoids their unconscious barriers and makes the most of their natural predilections is incredibly helpful in maximising opportunities at work and in not discovering when its too late that there’s actually been no progress!

One approach that can easily help is to think about two of the dimensions that have a big impact on people’s behavioural and thinking styles at work:

  1. their preferred Motivational Direction; and
  2. their preferred Operational Mode.

For 1, their preferred Motivational Direction, that simply means do they prefer to:

  • look for goals and opportunities to achieve things (“Towards“); or
  • look for problems to solve or avoid (“Away From“).

For 2, their preferred Operational Mode, that means do they prefer to:

  • develop and create new ways of doing things (“Sponanteous“); or
  • follow established procedures (“Procedural“).

Put these two dimensions together and you’ve already got four possible combinations of how people respond to and think about the world around them. You can see this in the matrix at the top of this post.

The very best leaders already know which preferences their team members have in the way they think about and respond to the world about them. They can then adapt their approach so that when they ask somebody to get something done, HOW they ask also supports them and doesn’t actively get in the way.


Try it yourself.

Think of anything that you need to ask somebody to get done, and see if you can ask it in each of the four ways I’ve outlined in my matrix above.

  • Who do you know at work who would respond well to one of these approaches?
  • Who do you know who would be overwhelmed or annoyed at being asked in the wrong way?

“Thanks, your work was almost adequate”

What should leaders say and do when someone’s work is disappointing?

The comedian Henning Wehn performs a joke about a German baby that doesn’t speak at all until it’s five years old – and only then to complain that things are no longer satisfactory.

Here he is delivering the punchline to Alan Davies’ setup on BBC’s QI:

This joke actually tells us a lot about the causes of a problem that leaders sometimes share with me – what should you actually say when someone delivers a rather disappointing piece of work and then expects some praise or thanks from you?

My challenge to those leaders when they raise this issue is this – have you been a bit like that German baby and been too silent until now?

By which I mean the following:

  • Have you previously set out clear enough expectations of what a great solution to this work would look like?
  • Have you previously given this person enough positive feedback so that they know what their strengths are and how much you value them?
  • Have you previously spent enough time coaching and developing this person, so that they’re definitely capable of delivering what’s required?

If you can’t honestly put your hand on your heart and say “Yes, I have previously done enough of that”, then you’ve been too much like that German baby and have spent too long being silent because things were tolerable before.


Your choices now that the disappointing work has been delivered are much narrower than before. And – and this is really important – the blame probably lays at your feet, because it means you’ve likely missed one of the factors I’ve described above.

I’ve spent lots of years not quite living up to my own standards as a leader and have coached loads of others through similar situations, so I have some experience. Here’s how I would chart my way through a ‘disappointing output’ situation:

  1. Say a proper thank you, like you mean it;
  2. Own up in a neutral and non-complaining way: “This is different from my expectations, can we talk through that?”
  3. Be specific: “I was expecting ‘A’ and this looks like ‘X’.”
  4. Ask for what you now need. If you can live with the output as it is, but want it to be better next time, skip this stage and the next. If not, you need to say something like: “I do need this to meet the following criteria (and list them), so I will need you to re-work it please.”
  5. Ask them to describe their version of that output ‘X’, by saying something like: “Tell me how you’ll know that you’ve done a great job on this, before it gets to me?”
  6. Ask for what they need from you: “What support, resources or information might you need from me, so that you can do a great job with work like this?”

Leading is a tough job. And even when you have done everything I’ve suggested above, people will still deliver disappointing outputs to you, for a whole load of reasons. Don’t be too tough on yourself though, despite my accusing you of being like that German baby!

My point is, it isn’t necessarily your fault, but it is your responsibility. If you want to be a great leader, and you’re not getting the results you want – try a different way. And if that doesn’t work, try another.

And don’t be afraid to seek that support that you need, so you can be as resourceful and flexible in your approach as you need to be.

Three Bullet Leadership

How leaders can set the agenda, focus attention and create momentum – in three easy bullet-points

This is such a favourite leadership technique of mine and something that I work on with lots of clients. Rather than write a long version, I’ve practised what I preach and written the short, bullet-point version here too.

This is one of the best tips you’ll read, for any leader who wants to really set the agenda or has big changes to implement. It’s great way to focus people’s attention and help them to establish priorities. Use it at the start of something important or if you want to give it more momentum or if you need to get something unstuck.

This is also a good way of not getting too involved in the hands-on doing yourself. It’s a straightforward way of setting out your stall, of influencing what happens by being absolutely clear what the priorities are and conveying that with unwavering precision.

Here’s the technique in three easy to remember bullet-points of its own:

  • Write down your top three priorities on a wide Post-it note, in succinct and plain language, not jargon or shorthand;
  • They can be actions that need achieving, culture that needs adopting, changes that need making, or a mix of the three;
  • Say them out loud, and keep on saying them, in that same succinct and plain language whenever and wherever you can, as often as possible.

That’s it – go out and make stuff happen!

Leading by Standing Back

The fireworks school of leading and delegating: light blue touch-paper AND STAND WELL BACK

As I write this, it’s coming around to fireworks season here.

It’s been a little while since I lit any real explosive-based fireworks of my own, but I’m reminded of the safety label:

The “… stand well back” bit is sticking in my mind at the moment, because it’s such a great metaphor for leading and delegating.

Readers of this website will know I’m a big fan of the type of leadership and delegation that inspires people – in a firework sense, the type that lights them up. Or, even better, that helps them to light themselves up.

What is often overlooked, perhaps especially by enthusiastic leaders who are good at creating the lighting-up part, is the “… stand well back” bit.

But this standing well back and watching what happens when you’ve inspired someone or helped them to light themselves up is quite possibly the most important part. This is when people get to learn by and for themselves just what they’re capable of. I’d go so far as to say that you can’t really delegate properly, if you’re not doing the stand well back part.


In a firework, the potential energy of its chemicals only fulfils its purpose when it takes to the sky. For the people you are leading, this is when they start to become all that they can be. Like a firework, part of this is unpredictable. You don’t really know how well people will do. You can’t entirely tell if they’ll blaze a trail, just phizzle-out or explode in your face.

But people are even better than fireworks. If they fail, they’ll try again. If they light up the sky, they can do it again and again. And when they do, they’ll never forget who stood back far enough to make that possible.

Productivity and Moral Self-Licensing

One (more) reason why people don’t straight-away do what they’ve said they would – and what to do about it

If you’ve ever been in a long meeting where lots of actions where agreed, and then found yourself wondering why people haven’t followed-through on those actions – or if you’ve ever spent a fair bit of time and effort making a to-do list yourself, only to then bunk-off instead of actually getting on with it – then you might find this useful.

In simple terms, Moral Self-Licensing is when people unconsciously allow themselves to indulge after they’ve done something positive.

Research suggests that it affects individual behaviour in a variety of contexts, including: consumer purchases, political opinions, charitable giving, energy policy, job hiring, racial attitudes, health-related decision-making, risky sexual behavior, alcohol consumption and diet.

In terms of productivity, the influence of Moral Self-Licensing is likely to mean a slump in achieving things between the planning and the doing stages. My experience with individual and team clients is that the effect is particularly pronounced when:

  • The issues that people were agreeing upon or planning actions for were especially difficult or threatening to address. This means that they feel unusually positive about having finally got down to addressing them and are (unconsciously) more likely to give themselves moral self-license to be ‘indulgent’ afterwards;
  • Physical energy levels are low and/or have been lowered by the planning or to-do-listing activities (especially likely when long journeys or stodgy meals are involved I suspect). I don’t know if there’s research to support this, but I’ve often thought that low energy levels are likely to reduce the threshold for moral self-license, since our mind/body systems are designed to look after our short-term survival and to prioritise food and rest now.

So what can you do if you notice that there’s a productivity slump between the planning and the action stages?

  1. Plan for it
    Since the tendency to be indulgent after we’ve done something positive is such a widespread and unconscious phenomena, it makes sense to me to expect it to happen. When you’ve had people in meetings and you all agree on a list of actions, why not explicitly agree an ‘indulgency period’ during which nobody is required to actually do anything productive until they’ve given themselves a treat of some kind;
  2. Actively be Rested and Healthy
    If it’s true that the productivity slump caused by moral self-license is more pronounced when people are already tired, then we can prepare for that by taking active steps to be properly rested and healthy. Less coffee and more naps, perhaps?
  3. Delegate
    Have somebody who wasn’t at the meeting, and who therefore won’t be experiencing their own moral self-license indulgence (at least, not yet), be responsible for reminding about, chasing and/or kick-starting the actions;
  4. Organise
    Make sure that your meetings, your decision-making-processes and the techniques you use to organise actions are as effective and as frictionless as possible. Consider using trained facilitators to help design agendas and processes. The less this feels like an effort, the less likely people are to indulge afterwards;
  5. Don’t Procrastinate
    The longer you put-off or fail to address difficult issues and tasks, the more you’re unconsciously likely to feel that you deserve an indulgence after you finally get around to deciding to do something about them.

 

Stepping-down as a Business Owner

Top 5 tips for when you own the business but are ready to step back from its day to day running

One of the most frequent times that a medium-sized business will seek out the help of a coach is right at that point when the people who own the business are thinking of stepping-down from its day-to-day management. I’m reminded of the times when business people I know have described the “big gambles” they’ve needed to take to be successful. There’s several such big gambles including: starting-up in the first place, employing your first team of staff, buying or committing to big new premises, expanding to new markets, and many others. One person I know described them each as “an opportunity to bet your house”! Of course, each of those is also something to celebrate and I often suggest that clients regard the decision to step back from the day-to-day running of their business as (just) another opportunity to ‘bet your house’ and something to celebrate!

When I’ve seen this process be successful, here are some of the factors that I reckon were involved in making it work:

1. Start with the end in mind

What do you want to achieve by stepping-back from the day-to-day running of your business? It could be any number of things: from a desire to work less yourself, through to a deep understanding that the business now needs somebody else to take it to the next level.

Imagine a flourishing future scenario, say ten years after you handed over the reins. What positive changes would you want to have seen happen in those ten years; for you personally, for the other owners and for the business itself?

2. Incremental vs Big Bang?

I’ve seen people take both of these options. The ‘Big Bang’ approach is to do the whole stepping-back thing in one go. For example, put a professional management team in place, look for a buy-out/in – any option that gets you and your fellow owners out of the door straight away. The incremental approach is to plan out a sequence of changes that will get the owners out of the business gradually, perhaps starting with the appointment of a professional managing director or even an ops director.

The most important thing is to match the option with your (and the other owners’) style. Look back at those times in the past when you were successful. Did you take a big-bang or an incremental approach?

I believe this is largely a question of personality traits, so you (or someone close to you) should be able to see the patterns in your behaviour. Make sure you play to your strengths.

3 Get the right people on the bus

Experience suggests that this is the time to be really fussy about the person or team you appoint. You’ll have spent a large part of your life building this business, so make sure you carefully consider who you need and invest in them accordingly. Make sure you decide on your Big Bang vs Incremental approach first, and go through the other points outlined here, before you decide on the right kind of person. Building a business is a bit like raising a child. You wouldn’t hand over your child to be looked after by the first/cheapest person you met, would you?

4. Do the Strategic Analysis

There are plenty of tools and techniques to help look at just why your business has been successful. My belief is that it’s essential that you know what has made it work, before you think about handing it over to anyone. Very often, it’s those unconscious factors, the difference that makes the difference, that have led to your success.

It can be a mistake to assume that because you did what came naturally and made your business work, that someone else will also instinctively understand and be able to continue delivering that. Do the strategic analysis, understand at a conscious level what makes your business successful and make sure that you design processes and put in place the right people and other assets to continue that.

5. Step back, but not off

One final thing that makes the whole stepping-back process work well for the owners of a business is to not feel that you have to step-back (or abdicate) entirely. If you have a continued ownership stake, it’s right that you can also (maybe even should also…) continue to have some say in the direction of the business.

You can design whatever arrangement you want, so long as you’ve done steps 1-4 above. Perhaps you’ll decide to restrict your involvement to one of appointing the right people and guiding the strategic direction of the business. Or perhaps you’ll become a kind of ‘ambassadorial’ figure, representing the business to the wider world but not doing anything else. It may be that you become ‘just’ a shareholder, with rights that are exercised only at an AGM. Just make sure that you consciously co-design the relationships and arrangements you’ll have with the people you hand over to. And if you notice that it’s not working – change it
